Move in the trough

The largest saving available, and it is a scheduling decision rather than a spending one.

Almost every distribution operation has a seasonal shape. Moving in your slowest weeks costs a fraction of moving in your busiest, because the cost is not the crew, it is the orders you cannot fulfil.

Put a number on a day of missed dispatch, and use that number when weighing whether to extend a lease rather than move at the wrong time.

Run the inventory down first

The single biggest lever on the cost of the move itself.

Stock is heavy and voluminous, and every unit you move costs to load, transport and put away. Selling down before a move, holding lighter buying for a few weeks, and clearing dead stock all reduce the job directly.

Deal with obsolete inventory before rather than after. Moving it means paying to transport it and then paying rent to store it.

Do a full count before the move and reconcile after. A discrepancy found in the week of a move is traceable; the same one found in three months is not.

Sequence for dispatch, not for tidiness

Work out which lines must keep shipping and treat them as a separate project.

The usual approach: move slow-moving and reserve stock first, since it is most of the volume and affects nothing. Get racking up at the new site and those lines put away. Then transfer fast-moving lines in one short window, ideally over a weekend, with dispatch paused for the shortest possible period.

Then clear the old site at your own pace.

Racking is its own project

Not furniture. Label beams and uprights by bay as they come down, set damaged components aside rather than reinstalling them, and confirm anchoring, floor loading and ceiling height at the new site before anything moves.

Reinstallation may need an engineer or an inspection depending on configuration.

The practical checklist

Dock height and access at both ends. Forklift and powered equipment arrangements, including charging and any fuel. Carrier and courier address changes, which need doing before the first shipment goes to the wrong place. System and connectivity cutover.
